Cherry juice is a researched purchase with a health question behind almost every sale: will it help me sleep, will it help my gout, is it actually good for me. Buyers ask those questions in two places now, a search box and an AI chat, and the answers are being written by Healthline, health publishers and your competitors rather than the family that has grown the fruit for 30 years.

Search volume triangulated across Google Keyword Planner, Ahrefs and SEMrush (median of three), NZ + AU combined. Rank is your 12-month average Google position for that country, from Search Console. The pattern is stark and consistent: top-three or four at home, page-one-bottom to page-two in Australia, exactly the market that is over half your revenue, and the health questions (benefits, sleep) are where both the AI answers and the biggest Australian gaps sit. Now the size of it. The full non-branded category runs to about 30,600 searches a month across New Zealand and Australia, roughly 367,000 a year. Our high-confidence measured core, the 67 head and mid terms where all three tools agree, is about 18,700 of that; the rest is the long tail Google merges and hides, the hundreds of benefit, how-to, comparison and retailer-qualified variants ("is cherry juice good for you", "how much for sleep", "cherry juice woolworths", "best tart cherry juice australia"). On top of the search number sit roughly 6,000 AI-chat questions a month, counted separately so nothing is double-counted. In the AI answers themselves the pattern repeats: you win your own name and the NZ cherry questions, and you are absent from the benefits, sleep, gout and best-of answers, where Healthline, the health publishers and the Australian pure-plays get named instead. Start with the market, not the baseline, because the baseline is exactly what is too small today. The non-branded category is about 367,000 searches a year across NZ and Australia. Strip out the searches that ads, shopping carousels and pure-research queries take, and roughly 128,000 a year survive as winnable organic clicks. You capture about 9,700 of them, just 8%, because you rank top-three at home and page-two in Australia. That 8% is the number this strategy grows. You earn about $539,000 a year from organic search overall (Google organic alone is $411,346 on your Shopify attribution, last non-direct-click, 12 months), but only about $93,000 of that comes from non-branded category search, the rest is people already searching your name. The model runs on a 6.5% conversion rate (your organic converts at 4.6% to 7.9% depending on attribution model, so this sits mid-range) and your real $148 order value, directional at plus or minus 40%.
One curve, one case: this is the mid case arriving, and the percentages are shares of the new $281K, not growth rates. You are certified by month 3 with ~10% of the new revenue arrived, the system is handed over at month 6 with ~35% arrived ($93K baseline + $98K = the $191K the curve shows there), ~70% has arrived by month 9, and all of it by month 12, where the curve ends at $374K, exactly the mid-case run-rate in the table below. Each case is a share of the ~128,000 winnable organic clicks a year: today you hold 8%, and the mid case has you reaching 25% over twelve months, still below the keyword share the weaker-authority Australian rivals already hold. About three-quarters of each figure is organic search and one-quarter is AI search (modelled from the AI answers already live on your questions and the AI Assistant channel already in your GA4). Every figure excludes repeat: with your subscription base and roughly six lifetime orders per customer, repeat sits on top as a multiple of these first-order numbers over the following years. The Bignell family has grown cherries in Central Otago for more than 30 years, and noticed something before the science caught up: eat enough NZ cherries and you sleep better. That discovery became Eden Orchards, and today it is a $6.7M online business with 45,000 orders a year, a genuine subscription base, a range across cherry, blueberry, stonefruit and kiwifruit, and Australia grown to over half of revenue. The foundations are good. This is growth on a proven engine, not a rescue.

The single highest-leverage build is the answer layer: your benefits page already holds the referenced substance, it just is not shaped, marked up or expanded the way engines cite. Turning that one asset into a proper cluster is where the citation gaps below start closing.

Priority is a 1 to 5 score, where 5 means lead with it now; it is not a count of pieces. When Australia is worth its own storefront, the right move is a country domain per market, not one .com with folders under it. Here is why, for your situation specifically.
